A fractional CRO for AI companies: what changes
Selling AI changes three things in the revenue engine: the buyer needs proof of an outcome before they will pay for it, the product itself acts and must be governed, and the sales organization is starting to run on agents of its own — so pricing, discovery and the operating system all have to change with it.
Pricing moves to outcomes. Software sold seats; cloud sold consumption; AI is going to sell outcomes, and the buyer will want the outcome verified before it is billed. The positioning and the price have to name the outcome and the measure. I wrote the argument in the essay on outcome-based pricing.
Discovery has a new question. Every enterprise AI buyer now asks who is accountable when the agent acts, what it is allowed to do, and how they will know it did it. A discovery set that cannot answer authority, verification and evidence loses to one that can. The Field Notes series is the buyer-side view of those questions.
The J-curve is in your customer’s P&L. AI programs dip before they rise. A sales motion that promises month-three ROI gets cancelled at the bottom of the dip; one that hands the customer a scorecard that survives the J-curve keeps the account and expands it.
Your own revenue engine now has agents in it. Prospecting, enrichment, call notes, forecasting: the sales org is adopting agents faster than any other function. Someone has to keep the inventory, write the mandates and measure the result, or the CRO is forecasting on numbers no one can verify. I bring that discipline as part of the operating system, not as a separate project.
This is the difference between a fractional CRO who has sold software and one who has built and governed the AI stack: I hold both seats today, as CRO at Propelon AI and at TrustModel AI.
How I work
Three ways to engage — the two-week diagnostic, the ninety-day foundation, the retained seat — and the terms in one paragraph.
